AI consulting: how to choose an AI consultant
Last updated
What AI consulting should deliver, questions to ask an AI consultancy, red flags and the compliance points to settle before you sign.
What AI consulting is
AI consulting helps an organisation decide which work AI should take on, prove it on real data and build it into existing systems safely. A good AI consultancy covers strategy, implementation and support, and stays accountable for the result.
Strategy-only firms hand over a roadmap. AI implementation consultants build it. For a first project, a firm that does both keeps one team accountable from the business case to go-live.
Why AI projects stall
Most stalled AI projects fail for ordinary reasons: no agreed process owner, data that was never checked, a pilot with no measure of success and nobody responsible for the system after go-live. A good consultant asks about all four before quoting.
Ask any firm, including us, which single process they would fix first, how they would prove it works before you commit more, what you keep if you stop after the first phase, and who actually does the work. A firm that will quote blind, before discovery, is guessing.
Questions to ask before you hire
Which process first?
A good answer names the process, the systems it touches and the accuracy your team must sign off.
How will you prove it?
Look for a pilot that runs alongside your team, with a measure agreed in advance.
Where does our data go?
It should stay on your infrastructure in Australia and never be used to train models.
Who owns the code?
You should own what is built for you, with documentation and admin access.
What happens after go-live?
Monitoring, changes and support should be planned, whether you run it or they do.
Can we stop after phase one?
Fixed-fee phases with a clear deliverable let you stop without losing the work.
Red flags
Promises before discovery
Fees or savings offered on the first call, with no look at your data.
Proof you cannot check
Claims about past results with no case study, product or reference you can verify.
Vague data handling
Hesitation when asked which country processes your prompts, or whether a model provider can learn from them.
Lock-in
Proprietary platforms you cannot run or change without the vendor.
AI making legal decisions
A design where AI makes a decision the law says a person must make.

Questions
What does an AI consultant do?
An AI consultant identifies the processes where AI will pay off, proves the approach on your own data and builds it into your existing systems with the right controls. The better ones also stay accountable for accuracy and support after go-live.
What is AI implementation consulting?
AI implementation consulting turns a plan into a working system: connecting AI to your data and applications, testing accuracy alongside your team, setting up monitoring and handing over code, documentation and runbooks so the system can be maintained.
What is the difference between AI consulting and IT consulting?
IT consulting covers infrastructure, security, licensing and systems, while AI consulting decides which work AI should take on, proves accuracy on your data and builds it into those systems. Most AI projects need both, because integration and security work often outweighs the model itself.
Should we hire in-house or use an AI consultancy?
A consultancy suits a first project or a short program that needs several skills at once, such as data, integration and change management. An in-house hire suits ongoing work once you know what you are maintaining and have enough volume to keep one specialist busy.
Do AI consultants need access to our systems and data?
Yes, to prove anything on real work, though access can be narrow. Good practice is read-only access through your own identity provider, a sample data set approved by its owner and an access log, with write access granted only for the build and removed at handover.
