Having worked on large-scale technology rollouts at enterprise operations including BHP and Rio Tinto, where data platforms had to be adopted by hundreds of operators and analysts across multiple sites, I have seen this pattern play out repeatedly. The tools that stick are the ones with a serious adoption strategy behind them. Raw capability decides far less than people expect.

Step 1: Pick the Right First Use Case

The first AI use case your team encounters will shape their attitude toward every subsequent one. Choose poorly and you create sceptics. Choose well and you create advocates.

The worst first use case is anything that requires people to change how they work before they see value. The best first use case delivers visible time savings within the first week, using a tool that lives inside software they already know.


Step 2: Build Your Champion Network

Research consistently shows that 10-20% adoption of any innovation triggers rapid acceptance by the majority (Strategico Consultants, 2025). You do not need everyone on board. You need the right 2-3 people.

What Makes a Good Champion

Champions are not necessarily your most technical people. They are:

  • Respected by peers -- the person teammates check with before they commit to something
  • Willing to be vulnerable -- open about their own learning curve, including the awkward parts
  • In the workflow -- they do the actual work the AI tool touches, day in and day out

When champions model adoption in their own work and talk openly about what they struggled with, they create psychological safety for others to try (and fail, and try again).

  1. Identify 2-3 people who are curious (not necessarily tech-savvy)
  2. Give them early access -- one week before everyone else
  3. Let them customise -- ask them to find their own best use cases
  4. Make them teachers -- have them show teammates in small informal sessions
  5. Recognise publicly -- highlight their results (time saved, errors avoided) in team meetings

  • "AI is going to change parts of your role. The repetitive parts. That is the honest truth."
  • "What it will not do is replace the judgment, relationships, and problem-solving that make you good at your job."
  • "The people who learn to use AI well will be more valuable, not less. That is the pattern across every industry."

What NOT to say:

  • "Don't worry, nothing will change" (they will not believe you, and it is not true)
  • "AI is just a tool, like a calculator" (this minimises their valid concern)

The reframing that works: Position AI adoption as a career skill. Employees who build AI fluency are more employable everywhere they go. That shifts the motivation from "do this for the company" to "do this for yourself."

By Friday, both champions have found their groove. The top performer uses it for prospecting emails. The mid-performer discovered it is brilliant for follow-up sequences after demos.

Week 2 -- The Live Demo (Not a Training Session) The ops manager books a 30-minute team meeting. No slides. Instead, one champion opens their laptop and shares their screen:

  • Pulls up a real prospect they are emailing
  • Types a brief prompt: "Follow-up email after demo of inventory management software. Prospect was interested in reporting features but concerned about cost."
  • The AI generates a draft in 10 seconds
  • The champion edits it live, saying "See, it got the tone slightly wrong here -- too formal for this prospect. I'd change this line."
  • Sends the email

The team sees the real output, including the imperfections, and watches the edit process. This takes 2 minutes per email instead of 12. The visual impact is immediate.

Week 3 -- Paired Practice with Low Pressure Each team member gets access. The ops manager pairs each person with a champion for their first three emails. No mandate to use it for everything -- just "try it for three emails today and see what you think."

Common pushback at this stage:

  • "It doesn't sound like me" -- show them how to add tone instructions ("Write in a casual, direct Australian style")

Now the team receives AI forecasts before they place orders. They can accept, modify, or reject each recommendation. The key rule: no one is forced to follow the AI's suggestion.
